Luxury, makeup, fragrance and hair
We open, run and grow Tmall and Tmall Global flagship stores for cosmetics, skincare, fragrance, supplement and wellness brands. Store setup, Cainiao bonded logistics, category benchmark, pricing, creative, seeding, reviews, media buying, and a monthly P&L you can actually read.
Most failed Tmall launches were decided before a single product went live, at the moment someone picked the wrong store type. A cross-border flagship, a local flagship and a franchise store carry different licence requirements, different fee structures, different traffic weighting and completely different regulatory exposure. We make that call with your regulatory timeline in hand, not against it.
| Store type | Who it fits | What it needs | Trade-off |
|---|---|---|---|
| Tmall Global flagship (cross-border) | Brands with no Chinese entity, no NMPA filing yet, testing demand | Overseas company registration, trademark, retail proof, bonded or overseas fulfilment | Fastest entry, no NMPA filing needed, but no offline sales and lower algorithmic trust |
| Tmall Classic flagship (domestic) | Brands committed to China, with a WFOE or a licensed importer | Chinese business licence, China trademark, NMPA filing per SKU, local invoicing | Full traffic access, offline and O2O possible, but the regulatory file gates the launch date |
| Franchise or authorised store | Multi-brand distributors and retail groups | Brand authorisation chain, category qualification | Lower barrier, weaker brand control, thinner margin |
| Hainan and offline hybrid | Travel retail and duty-free driven brands | Separate qualification, distinct pricing governance | Useful volume, but creates a price-consistency problem if unmanaged |
Figures vary by category and are confirmed at application, but a health and beauty brand should budget for these lines from day one rather than discover them in month four.
In beauty, delivery speed is a conversion lever, not a back-office detail. A Chinese buyer comparing two serums will pick the one that arrives in 48 hours over the one that ships from overseas in twelve days, at the same price. That single choice is why bonded stock strategy belongs in the marketing conversation, not only in the supply chain one.
Three fulfilment routes, three economics. A bonded warehouse (保税仓) in Ningbo, Zhengzhou, Hangzhou or Guangzhou gives you 2 to 4 day delivery and the best conversion, at the cost of holding stock in China before it is sold. Direct mail from overseas removes inventory risk but pushes delivery to 7 to 15 days and visibly hurts add-to-cart rates. Domestic stock, for brands with a local entity, is the fastest and the most operationally demanding.
Cainiao is Alibaba’s logistics network and the layer your store’s delivery promise is built on. We select and contract the bonded warehouse, connect it to Cainiao so tracking and delivery times display natively in the store, and set up the customs declaration flow per shipment.
The single most expensive mistake in Tmall beauty is running out of the hero SKU on 11.11 at 2am. The second most expensive is landing a container of slow SKUs in a bonded warehouse in December. We build the replenishment calendar backwards from 618, Double 11, Chinese New Year and 女神节, with cut-off dates for each shipment.
A Tmall product page is not a product card. It is a long-form landing page, often the length of a small brochure, and it carries the entire sales argument because there is no salesperson and no tester. Western brands routinely upload their European e-commerce assets, then wonder why conversion sits at a third of the category average.
Since Alibaba’s AI product matching update, the search algorithm weights structured ingredient data and skin-concern tagging more heavily than brand name recognition. A page without that structure loses visibility, whatever the brand equity behind it. We build the structured layer into the page, not as an afterthought.
We start every Tmall engagement with a category benchmark, because the answer to “what should we charge” is never found in your own cost structure. It is found in the price bands your Chinese competitors already occupy, and in the gaps they have left.
You receive a recommended price ladder per SKU with the reasoning attached, plus the discount architecture that protects it.
This is the shape of a real plan for a mid-size imported skincare brand opening a Tmall Global flagship. Yours will differ in the detail, but the sequencing logic holds: build the asset base and the review base before you spend meaningfully on media, then spend hard into the festivals once conversion is proven.
| Phase | Months | Focus | What success looks like |
|---|---|---|---|
| Setup | M1-M2 | Store application, category qualification, warehouse contract, page production, Chinese naming and copy | Store live, stocked, first shipment cleared, 12 to 20 SKU pages complete |
| Cold start | M2-M3 | KOC seeding, first reviews, sampling, search ads on long-tail ingredient keywords | 50 to 150 genuine reviews, stable 4.8+ rating, first repeat buyers |
| Proof | M4-M5 | Hero SKU identified from real data, interest targeting, first livestream tests | One SKU with a defensible ROI, a working creative that beats the rest |
| 618 push | M5-M6 | Pre-heat, deposit mechanics, KOL and livestream calendar, stock surge | First festival volume, cost per acquisition benchmark established |
| Consolidation | M7-M9 | Member base build, private domain hand-off to WeChat, second-line SKU launches | Repeat rate climbing, membership pool growing, less dependence on paid |
| Double 11 | M10-M11 | Full-scale festival execution across ads, KOL, livestream and gifting sets | Annual peak, and the data set that shapes year two |
| Year two planning | M12 | Category expansion, offline or O2O question, domestic store migration decision | A plan built on your own China data, not on a deck |
A store with four reviews does not convert, whatever the media spend behind it. But the shortcut, buying fake reviews, is now the fastest way to have a store throttled or shut. Everything we do on reviews is designed to survive an audit, because a store penalised in month six costs far more than the reviews ever did.
Your European selling point is often unusable in China. “Dermatologically tested since 1952” says nothing to a 26 year old in Chengdu comparing three serums on her phone at midnight. The work is to find the one claim that is true, compliant, differentiating, and short enough to survive being retold by a KOC in a fifteen second video.
Every selling point is checked against Chinese cosmetics advertising rules before it is written into a page. Absolute terms are banned, efficacy claims need filed substantiation, and medical wording will get a listing pulled. We build claims that pass, then make them sharp.
Chinese beauty buyers are ingredient-literate to a degree that surprises most foreign brands. If your formula has a defensible ingredient story, it belongs in the title, the first image and the KOC brief, not on page four of the detail page.
The strongest performing beauty content in China anchors on a moment, post-flight dryness, air-conditioned office skin, a bad-sleep week, rather than on the product category. We write selling points into scenarios buyers recognise.
Tmall media is an auction, and inside an auction a well-targeted, well-made ad genuinely buys more reach per yuan than a generic one. That is the good news. The bad news is that most brands start spending before their page converts, which turns media into an expensive way to prove the page was the problem.
| Format | What it does | When we use it | What it is bad at |
|---|---|---|---|
| Zhitongche (直通车) | Keyword search ads against active purchase intent | From day one, on long-tail ingredient and concern keywords before generic category terms | Creating demand for an unknown brand, and defending expensive head terms too early |
| Wanxiangtai (万相台) | Interest and behaviour targeting, lookalike expansion, scenario packages | Once a hero SKU and a proven creative exist, to scale beyond search demand | Cold starts with weak assets, where it simply spends faster |
| Homepage and banner placements | Reach and brand presence at festival peaks | 618 and Double 11 for brands with real stock depth and a recognisable asset | Steady-state performance, and any budget under a meaningful threshold |
| Taobao Live and store livestream | Real-time conversion, sampling demonstration, sell-through spikes | Festival peaks, new launches, and continuous low-cost store-owned sessions | Being treated as a one-off stunt with no follow-up |
| Xiaohongshu and Douyin feeding Tmall | Off-platform discovery driving branded search back into the store | Always, because branded search converts far above cold category search | Direct last-click attribution, which will always undercount it |
A first-year Tmall business rarely pays back inside the first two quarters, and any agency promising it is either discounting to buy revenue or is about to spend your budget on your own brand keywords and call it performance.
What is realistic: a clean store, a proven hero SKU, a defensible ROI on one or two formats, a review base, and a member pool by month twelve. That is the asset. The profit compounds on top of it in year two.

Why us
Tmall's mid-market position has come under pressure from Douyin and Pinduoduo over the past two years, but it remains the credibility anchor for beauty brands: shoppers expect a serious international name to have an official Tmall presence, even when they discover the brand somewhere else first.
Festival timing is not optional. 618 2026 generated an estimated RMB 934 billion in total online GMV with Tmall ranked first, and Double 11 2025 saw 80 brands cross RMB 100 million in first-hour sales alone. International beauty brands drove 24% of category growth that same festival. We build your store, your listings and your festival calendar around this cycle from day one, and connect it to KOL and social media campaigns that bring shoppers to the store already convinced.

Questions
Taobao is Alibaba's consumer-to-consumer marketplace, open to individual sellers with lighter verification, while Tmall is business-to-consumer only, requiring a registered company, a verified trademark and a deposit, which makes a Tmall storefront read as more official and trustworthy to Chinese shoppers. For a cosmetics brand, Tmall is almost always the right venue precisely because of that higher bar, it signals legitimacy in a category where fakes and grey-market resellers are a real concern for consumers.
